What High-Quality Training Actually Means

And Why Your Vendor's CSAT Score Doesn't Tell You

A 4.8 out of 5 is not a quality signal. It is a satisfaction signal. The distinction is not pedantic — it has direct consequences for how L&D teams evaluate vendors, design programmes, and report to business stakeholders.

Most enterprise training programmes are evaluated on participant satisfaction. Did they enjoy the trainer? Was the content relevant? Would they recommend it? These are reasonable things to know. They are also largely disconnected from whether the training produced capability change.

The satisfaction-quality gap

Participants enjoy training that confirms what they already know, that is delivered engagingly, and that requires minimal effort. All of these properties work against learning. Cognitive challenge — the thing that actually produces durable learning — is uncomfortable. Participants consistently rate harder programmes lower than easier ones, even when the harder programmes produce better outcomes.

This creates a systematic incentive problem. Vendors optimising for CSAT scores produce programmes that feel good. L&D teams evaluating on CSAT scores reward those vendors. The organisation's capability does not improve, but the feedback forms look excellent.

Training that challenges participants and produces measurable skill uplift will often score lower on satisfaction than training that does not. This is not a bug — it is a feature of genuine learning.

What quality actually requires

High-quality technical training has identifiable characteristics that have nothing to do with satisfaction scores:

Curriculum rigour. Does the content reflect current industry practice? Is it current as of the training date, or is it recycled material from two years ago? For fast-moving domains like AI and cloud, outdated content is not just unhelpful — it actively builds the wrong mental models.

Assessment integrity. Are assessments designed to measure actual capability, or to produce passing scores? A programme where 98% of participants pass the final assessment is not demonstrating quality — it is demonstrating that the assessment has been calibrated to ensure passes.

Lab quality. For technical domains, the quality of hands-on practice environments is a direct predictor of transfer. Are labs realistic? Do they mirror the tooling participants will actually use? Are they challenging enough to require problem-solving, or scripted enough to be completed by following instructions?

Trainer depth. Is the trainer a practitioner — someone who builds the things they are teaching? Or a professional trainer who has studied the domain without working in it? The difference is not always audible in a session, but it becomes obvious when participants ask questions that go off-script.

How to evaluate vendors properly

The evaluation criteria that actually predict training quality are harder to collect than CSAT scores. They require pre-engagement diligence: reviewing sample assessments, auditing curriculum against current industry benchmarks, checking trainer credentials, asking for lab demonstrations.

They also require post-training measurement. Did participants apply the skills? Are the applications correct? What changed in their work 60 days after the programme?

This is more work than collecting feedback forms. It is also the only way to know whether the training budget is producing returns — and the only defence an L&D function has when business stakeholders eventually ask why capability gaps persist despite significant training investment.
